The graduation ladder

Every strategy and every book sits on an explicit rung, from research to counted-and-published. You can see exactly where each one is, and every time one is demoted.

A candidate is researched, then it either passes our statistical gate to ship-off or it is killed. Passing the gate is not activation. A human then decides whether to stand it up as a live paper book, where it incubates: running forward in the open with its claim frozen, not yet counted in any headline. Only once its realized-forward record matches the frozen claim for a pre-registered window, and a human promotes it, does it become active: counted and publishable.

Promotion is always a human act; demotion is automatic. Nothing on this ladder climbs a rung on its own, however good it looks. But the moment an active book's forward record diverges from its frozen claim, it is demoted back to incubation automatically, with no human in the loop, and the demotion stays visible. No book has been demoted yet. When one is, it will show here, on the incubation rung, flagged. We show demotions on purpose: a track record you can only ever see go up is not a track record, it is marketing.
